GEM built a full-stack HCM platform while progressively establishing an integrated offshore engineering squad that operated as an extension of the client’s product and engineering organization.

Phase 1: Pilot | 6 Engineers

GEM started with one core module to validate delivery quality, process fit, and communication with the client’s onshore team.

Phase 2: Expand | 20+ Engineers

As new HCM modules were introduced, GEM expanded the squad with Full-Stack Engineers, Business Analysts, and QA Engineers, creating a cross-functional delivery model.

Phase 3: Scale | 50+ Engineers

As multiple projects moved forward concurrently, Solution Architects and DevOps Engineers joined the team, supported by formal governance and sprint ceremonies.

Phase 4: Mature | 80+ Engineers

The squad grew to 80+ engineers supporting 13 active projects, operating as an integrated extension of the client’s product and engineering organization.

Alongside the engineering model, GEM continuously modernized the HCM platform rather than pursuing a disruptive full rewrite.
